What Is an LLM (Really)? A Practical Guide for Business and Technology Leaders

Long before ChatGPT made headlines, early versions of language models were already quietly powering parts of our digital lives. Think autocomplete in email, search engine query suggestions, or basic chatbots.

Large Language Models (LLMs) are having a moment. They’re hot topics around boardroom tables, branches of product roadmaps, and part of just about every vendor pitch deck. But behind the buzzword is a concept that’s both simpler and more nuanced than it first appears. For tech and business leaders, understanding what an LLM is (and just as importantly, what it is not) is key to making smart, strategic decisions.

 So, What is an LLM?

At its core, an LLM is a type of artificial intelligence model trained on massive amounts of text data to understand and generate human-like language. Models like ChatGPT, Claude Sonnet, and others learn patterns in language including grammar, context, and relationships between words by processing billions (or trillions) of data points.

They don’t ‘think’ or ‘know’ things in the human sense. Instead, they predict what word (or token) should come next based on probabilities learned during training. This distinction matters more than most people realize.

LLMs are built on transformer architectures, first introduced in a 2017 Google research paper, ‘Attention Is All You Need.’ While today’s tools feel new, the underlying ideas have been evolving for decades through natural language processing (NLP), machine learning, and computational linguistics.

According to McKinsey’s 2025 State of AI report, while AI adoption is increasing, only a minority of organizations are successfully scaling it across the enterprise; often due to unrealistic expectations and lack of alignment between tools and business processes.

Despite their limitations, LLMs are incredibly powerful when used correctly. They excel at:

  • Summarizing complex documents
  • Generating code and technical documentation
  • Automating repetitive communication tasks
  • Extracting insights from unstructured data

Of course, no conversation about LLMs is complete without addressing the risks.
